Operational turnaround for nonprofits in transition

We help nonprofits and mission-driven organizations get unstuck by offering clarity, workable paths, and support to move from strategy to implementation.
How We Help
Two engagement paths depending on your organization's needs.
DIAGNOSE & FIX

Operational Efficiency & Capacity Recovery

When you need help before small problems become large, expensive ones.

Common signals
  • Competing priorities, unclear ownership, constant fire drills
  • Friction between strategy and operations
  • "We just can't keep doing this or working this way"
  • Staff support changes and direction, but everything stays the same
What we deliver
  • Root-cause diagnostic (not just symptoms)
  • System map: roles, workflows, constraints, dependencies
  • 2–3 pathways with explicit tradeoffs
  • 90-day plan with owners and benchmarks

BUILD & SUSTAIN

Ongoing Advisory & Capacity Building

When you're ready to execute and need structure, follow-through, and ongoing support. Implementation is typically where plans fall apart.

Areas of Need
  • Translating strategy into operational plans that can actually run
  • Building practices and norms that mature organizations require
  • Creating systems and infrastructure that match ambition
  • Coaching managers (including managing up during leadership shifts)
  • Establishing decision practices that are timely, transparent, and repeatable
What we deliver
  • Project plans that hold (owners, timelines, dependencies)
  • Decision-making matrices and process design
  • Capacity modeling (what it will actually take)
  • Operating cadence to keep initiatives moving

Who We Serve
Mission-driven organizations navigating growth, leadership transition, or operational strain, ready to stop patching and start fixing. We serve intermediaries, foundations, and nonprofits across sectors, with a focus on organizations in the US.

TRG is a fit if you are

  • Navigating leadership transition, growth, restructuring, or operational strain
  • Ready for clarity and accountability—not performative "best practices"
  • Willing to make decisions, assign owners, and build new operating norms

Not a fit if you want

  • A generic strategic plan without implementation support
  • Recommendations without ownership, constraints, or tradeoffs
  • A consultant who tells you what you want to hear
Our Approach

Honest assessment. Clear options.

We strengthen leadership by improving decision quality, reducing avoidable risk, and increasing follow-through, helping you see "what is" alongside what's possible.
Our approach is nonjudgmental and direct. We don't sugarcoat or overcomplicate. We clarify the problem, surface the tradeoffs, and support your team in making and standing behind decisions that are both bold and realistic.
What We Do: Discover. Define. Diagnose. Advise. Accompany.
What You Do: Decide. Implement. Evaluate. Refine.
Our role is to:
  • Pinpoint what's actually being solved or decided
  • Surface the tradeoffs
  • Distinguish fear from signal
  • Name what you already know but haven't said out loud
  • Support decisions you can stand behind that allow you to sleep
FAQ

A few common questions.

Do you implement or only advise?
Both. Diagnosis and advising plus practical implementation support, depending on what your team needs and has capacity to carry.
What does an engagement look like? How long does it take?
Most begin with a short diagnostic phase with a concrete set of deliverables, followed by execution support with a clear plan, owners, and operating cadence. Ongoing advisory support is optional. Typical engagements run 3–6 months, with others lasting longer due to complex transitions or request for an ongoing advisory relationship.
Can you support succession planning and knowledge transfer?
Yes—particularly for C-suite transitions where institutional knowledge is at risk.
Do you support technology selection and adoption?
The best technology is the one you'll actually use, so we don't offer specific recommendations. We offer clarity around the pain points and capacity recovery support.
Will you share any of our information?
No. We are bound by confidentiality agreements and do not share any information about your organization or its people.
I'm not sure what we need. Can you still help?
Yes. We help organizations that are uncertain about what they need but are ready to take action. Our diagnostic approach helps clarify the problem and surface options, even when it means recommending another consultancy better suited to meet your organization's needs.
